Expedited restructure of the two slowest workflows in this repo — the jobs themselves, not just caps.

mcpx — 10.6 min → target ≤ ~5 min per PR (closes #286)

Measured baseline: the single build job averaged 10.6 min (max 18.8) — ~0.5 setup, 4.6 min direct-toolchain tests, then 5.4 min of nix build recompiling the same code a second time, from a cold store.

Now:

  • One test job: checkout → setup-go (cache now explicit, so module + build caches are restored) → Deno/Bun/Node → the unchanged go test step. No nix installer, no nix build.
  • vendorhash-repair becomes its own job, gated at job level to renovate/dependabot PRs — the one place that genuinely needs nix, unchanged in behavior.
  • The flake is still evaluated on every PR by nix-ci's flake-check job.

id — ~116 min avg PR gate → target: minutes (#292, refs #288)

Baseline: last 4 completed runs of the old full nix flake check gate averaged 116 min (max 137) per PR.

Now:

  • id-check.yml builds the fast checks explicitly — unit + integration tests, lint, format, typecheck, doc, crash gate (21 checks) — instead of the whole flake. Verified locally that ./pkgs/id#checks.x86_64-linux.<name> resolves for the listed checks.
  • magic-nix-cache added, so unchanged derivations are not rebuilt from a cold store every PR (CI caching: cache Go build cache by go.sum hash and reuse artifacts between legs #288).
  • The heavy checks — test-e2e (Playwright), nixos-serve, nixos-e2e, nixos-integration, nixos-playwright-e2e — move to the new id-e2e-nightly.yml (schedule + workflow_dispatch), which runs the full nix flake check as a safety net.
  • Known follow-up, deliberately not hidden: the LogSync hang (Bulk LogSync test retries a mid-stream reset instead of explaining it #241) is still unfixed; it lives in the PR-side test set and is now bounded by the 60-minute job cap instead of burning ~2 hours.
  • The nightly job carries a 180-minute timeout: a full check with VM image builds legitimately takes longer, and it runs off the PR path.

Relationship to #294 (timeout caps)

This PR includes the same caps for these files (mcpx 30 min, id 60 min) and supersedes #294 for them; #294 can be closed once this lands. The remaining workflows stay with #293.

Note: this PR is path-filtered to workflow + flake files for mcpx, so it exercises the new mcpx job; the new id gate's first full exercise is the next pkgs/id PR.

Update — package-build coverage restored for dependency changes (#297)

Review finding #297 was correct: dropping the Nix build step removed the only CI build of the mcpx Nix package. nix-ci's eval cannot catch a stale vendorHash (it is just a string until the go-modules derivation builds), and vendorhash-repair covers bot branches only — a human PR changing go.mod/go.sum could have merged green with a broken package.

Fixed inside this PR: the new companion workflow mcpx-nixbuild.yml builds .#packages.x86_64-linux.mcpx, triggered only when pkgs/mcpx/go.mod, pkgs/mcpx/go.sum, or pkgs/mcpx/package.nix change (plus itself, so this PR exercises it). Those are the only PRs that can break vendorHash, so the speed win stands for everything else — most PRs never trigger it. This PR's final commit touches that workflow file, so the check runs here and its result is visible in this PR's checks. Closes #297.

Summary by CodeRabbit

  • Chores
    • Updated automated checks to run focused formatting, linting, Rust and web tests, crash-gate checks, and documentation validation.
    • Added nightly full-flake checks, including browser and virtual machine tests, with manual runs also available.
    • Split Go testing and dependency repair into separate jobs, and added a dedicated Nix build workflow for the Go package.

The build job compiled the same code twice: direct-toolchain tests
(~4.6 min) and then a full nix build (~5.4 min), ~10.6 min total.
The PR/push path is now one direct-Go job (setup-go cache made
explicit); vendorHash repair keeps working as its own bot-only job,
the one step that genuinely needs nix. The flake is still evaluated
on every PR by nix-ci.

Includes the 30-minute job cap from #294. Refs #286.
id-check ran the full nix flake check on every PR (~116 min avg):
the Playwright E2E and NixOS VM checks were most of it. The PR gate
now builds the fast checks explicitly (unit + integration tests,
lint, format, typecheck, doc, crash gate) behind magic-nix-cache so
unchanged derivations are not rebuilt from a cold store. The full
flake check — E2E and VM tests included — runs nightly and on
demand in the new id-e2e-nightly workflow.

Includes the 60-minute job cap from #294. Refs #292, #288.

📝 Walkthrough

The ID workflows separate selected fast checks from the full flake check. The MCPX workflows run Go tests directly, isolate bot-only vendorHash repair, and add a separate workflow to build the MCPX package.

Changes: ID checks

Layer / File(s) Summary
ID fast-check workflow
.github/workflows/id-check.yml
The workflow adds Nix store caching, sets a 60-minute timeout, and builds an explicit set of fast checks instead of running the full flake check.
Nightly full flake check
.github/workflows/id-e2e-nightly.yml
A new workflow runs the full ID flake check daily or on manual dispatch. It prepares Nix and KVM and sets a 180-minute timeout.

MCPX CI

Layer / File(s) Summary
Direct Go test job
.github/workflows/mcpx.yml
The former build job becomes a Go test job with Go caching. It no longer installs Nix or runs the standalone Nix build step.
Conditional vendorHash repair
.github/workflows/mcpx.yml
VendorHash repair runs in a separate job with Nix setup and a job-level condition for Renovate or Dependabot pull requests.
MCPX package build workflow
.github/workflows/mcpx-nixbuild.yml
A new workflow builds the MCPX package for selected pull requests and pushes to main. It warms the Nix store and uses a 30-minute timeout.

Priority: ➖ Normal

Estimated code review effort: 2 (Simple) | ~12 minutes

Change: Other · Severity of issue fixed: Medium

Merge Risk: 🟡 Moderate · up to 5fd36

ID debug/release build failures and MCPX package build or install failures can pass PR validation. Restore those checks before merging so broken builds are not deferred to nightly or downstream packaging.

Security architecture risk: 🔵 Low · up to 5fd36

The workflow split changes when validation runs, but the new package-build and nightly jobs have read-only repository access. The remaining credential-exposure finding concerns an existing execution pattern; this PR does not demonstrate a broader privilege or data-access boundary.

Retained concerns
No architecture-level concerns identified.

Security review details

Security Blast Radius

  • inferred — The new package job adds a credential-bearing execution context for qualifying PRs, including alongside repair on matching bot branches. Its declared repository authority is read-only. Additional job contexts do not by themselves establish access to another repository, tenant, production service, or data store; effective token restrictions remain platform-dependent.

Security Findings and Attack Paths

  • observed — The supplied security assessment retains a medium credential-exposure finding involving checkout persistence before PR-controlled Nix execution. The base already contained checkout followed by Nix build with declared write authority; the new package path is read-only. The finding remains relevant, but this comparison does not establish a newly introduced or materially worsened architecture exposure. End-to-end credential access was not independently demonstrated in this pass.

Trust Boundaries and Controls

  • observed — The new package workflow uses pull_request rather than pull_request_target, declares read-only contents permission, and passes no explicit repository secret to its build step. Checkout does not explicitly disable credential persistence. The package's filtered source declaration alone does not establish evaluator isolation or credential cleanup.

Hardening Proposals

  • proposed — Disable persisted checkout credentials in jobs that do not push, and scope repository write permission to the repair job instead of the whole MCPX workflow. These are least-privilege improvements to an inherited pattern, not evidence of a new privilege escalation.

Full details: Linked Issues check

Explanation

Issue [#286] requires direct toolchains where possible and a justification for each retained PR Nix installer. mcpx.yml uses direct Go tests, documents the bot-only vendorhash-repair exception, and adds targeted package-build coverage for dependency or package-definition changes. However, nix-ci.yml still installs Nix in the PR treefmt and flake-check jobs without nearby justification comments. The available evidence also reports no post-change wall-time measurement, although the duplicate mcpx build was removed.

Resolution

Add a nearby justification comment for each retained PR Nix installer in nix-ci.yml, or replace any job that does not require Nix with a direct-toolchain check. Record a post-change PR wall-time measurement.

Full details: Out of Scope Changes check

Explanation

The changes to id-check.yml and the new id-e2e-nightly.yml restructure pkgs/id CI, add Nix caching, and move heavy checks to scheduled or manual execution. The supplied directly linked requirement [#286] covers direct-toolchain CI and duplicate Nix work for mcpx. The PR objectives identify the id changes with separate #292 and #288 work, but those issues are not supplied as directly linked targets.

Resolution

Move the id workflow changes to a pull request with the governing linked issues, or supply a directly linked requirement that connects those changes to this pull request.

Keep the PR build checks before omitting default.

The default check does more than repeat this list. In pkgs/id/justfile, ci also runs build and release, which call scripts/build.sh for debug and release web builds. The new PR list omits both commands. A change that breaks the build script can now pass the PR gate and fail only in the nightly full check. Keep those build checks in the PR gate, or add equivalent coverage. (raw.githubusercontent.com)

P1 Badge Keep production builds in the PR check

The assertion that checks.default merely repeats this list is incorrect: pkgs/id/flake.nix:309 maps it to the ci recipe, while pkgs/id/justfile:39 additionally makes ci run build and release. Neither production build is represented in the new array, so a PR that passes type-checking and tests but breaks the web asset, debug, or release build can report success and only be detected by the post-merge nightly workflow. Retain default or add equivalent build derivations.

P1 Badge Preserve Nix validation for human dependency changes

When a human-authored PR changes go.mod or go.sum without updating package.nix's vendorHash, this bot-only condition skips the repository's sole remaining nix build, while the direct Go tests can still pass. The fallback in .github/workflows/nix-ci.yml:52 only evaluates the derivation path; the Nix manuals distinguish evaluation from actually building the installable (nix eval, nix build). Thus a stale hash can merge and leave the Nix package unusable; retain a non-repairing build or hash check for non-bot PRs.

Useful? React with 👍 / 👎.

…297)

The direct-Go gate dropped the only CI build of the mcpx Nix
package; nix-ci's eval cannot catch a stale vendorHash and the
repair job covers bot branches only. New companion workflow
mcpx-nixbuild.yml builds .#packages.x86_64-linux.mcpx, but only
when go.mod, go.sum or package.nix change — the only PRs that can
break vendorHash — so the speed win stands for everything else.

🎯 Functional Correctness | 🟠 Major | ⚡ Quick win

Run the Nix package build for all mcpx source changes.

mcpx-nixbuild.yml excludes ordinary pkgs/mcpx source files. Such a change runs only go test ./... -count=1; it does not run the former Nix build. The direct test does not exercise the Nix CGO_ENABLED=0 build or the install-time commands in package.nix. A source change can therefore break the Nix package while passing the PR gate, which violates the stated retention of existing checks.

Run report on head 5fd36c3 — everything green except the id gate, which hit its own new cap

check result
mcpx test ✅ pass, 4m50s (baseline 10.6 min avg)
mcpx-nixbuild nix build (#297) ✅ pass, 6m10s — triggered by this PR's workflow-file change, as designed
treefmt / Nix flake evaluation / CodeRabbit ✅ pass
id nix flake check (new PR gate) ⏱ cancelled at exactly the new 60-minute cap (16:22:23Z → 17:22:42Z)

What the gate log shows (run 39144616280, 38k lines):

  • The Bulk LogSync test retries a mid-stream reset instead of explaining it #241 bulk LogSync test passed: test_a_bulk_session_moves_every_event_across_pages reported "running for over 60 seconds" at 17:09:31Z and completed ok at 17:09:52Z (~81s). All other log_sync tests ok; 60 test result: ok, zero FAILED.
  • The cancellation was aggregate slowness, not a hang: the suite was still actively starting test binaries (invites.rs, membership_properties.rs) seconds before the cap fired. Twenty-one check derivations, each compiling the workspace and running its suite, do not fit in 60 minutes from a cold GitHub cache.
  • The cap itself worked exactly as intended: instead of the old ~116-minute average burn, the job stopped at 60.

Open question this raises: how much of that 60 minutes collapses once magic-nix-cache is warm (this run's cache was only partially populated by the superseded earlier run). A second consecutive run — e.g. the push-to-main run after merge, or a re-run — would answer it. The alternative is splitting the gate into parallel per-group jobs so wall time tracks the slowest single check instead of the sum.

Leaving this PR open for that decision rather than merging around a red gate.
