DFIR Case Study Series | Case 16: When a Quiet Data Leak Turns Into a Business Crisis Data breaches rarely begin with a dramatic alert. Sometimes they start with a simple message: “Why is our internal document available outside?” Category: Data Breach Incident Location: India Context: Corporate DFIR Support A mid-sized organisation contacted us after an employee noticed that one of their internal spreadsheets was circulating in an external WhatsApp group. The file contained customer details, pricing structures and internal planning notes. No one had any idea how it leaked. The leadership team was alarmed. A data breach can damage reputation, client trust and legal compliance all at once. That’s when Team SysTools DFIR stepped in. 🎯 Phase 1: Breach Confirmation We began by verifying whether the shared file was: 📌 Current or older 📌 Directly downloaded from the internal system 📌 Accessed through compromised credentials 📌 Exported from email, cloud or a device The metadata confirmed it was a latest version created inside the organisation just days earlier. This meant the breach was recent. 🎯 Phase 2: Source Identification Our forensic assessment covered: 📌 Email access logs 📌 Cloud activity history 📌 Device logs of key employees 📌 File-sharing platforms 📌 USB device usage 📌 VPN access 📌 Screenshots or print-to-PDF attempts A pattern emerged. The file was downloaded by an employee who had recently resigned and still had active access to internal systems. That access had not been revoked after resignation. He exported the file and shared it externally. This was not a cyberattack. It was an internal access misuse. 🎯 Phase 3: Containment and Remediation We guided the organisation to: 📌 Immediately revoke all access of former employees 📌 Strengthen IAM and access expiry protocols 📌 Reset critical shared credentials 📌 Implement logging and monitoring policies 📌 Introduce least-privilege access for sensitive files 📌 Notify stakeholders as required 📌 We also created a breach summary for legal and compliance teams, documenting exactly what was accessed and how. 🎯 Outcome 📌 Breach source confirmed 📌 Access trail documented 📌 No further data leaked 📌 Internal controls strengthened 📌 Employee offboarding process redesigned 📌 Stakeholder confidence restored The leadership team later shared that this incident became a wake-up call for the entire organisation. 🎯 Key Learning Not all data breaches come from hackers. Cybersecurity101: Resilience by Design: Embedding Continuity into Organizational DNA using ISO 22301 & ISO 27031 The Hindu Tech Summit was a blast. Our panel was the first & opened the discussion on continuity under the theme "Building the Architecture for Resilience." An engaging conversation with my co-panelists N Santhosh Murthy, Gokulavan Jayaraman, Saravanakumar R and brilliantly moderated by Suresh Vijayaraghavan, CTO, THG. Here are few meaningful questions & my responses. Question: We have automated the detection & response for a BCP. Resilience has huge dependence on the real-time monitoring. What happens when your monitoring infrastructure is what fails? 1/ Tricks of trade lies in setting up Minimum Business Continuity Objective (MBCO) as referenced in ISO 27031(Guidelines for ICT system BCP) & setting up a Recovery Time Objective(RTO) for the Observability platform. What should be MBCO for the Observability? Just LTES - Latency, Traffic Errors & Saturation will suffice to start. RTO of 30 mins can be practical. 2/ Design assuming failure by default similar to security by default. Set up Dual path data ingestion. Keep data retention minimal in DR to avoid cost overruns. 3/ Other nuances - Test observability switch during DR Drill. Include break-glass configuration & ownership to manage during the 30 mins of RTO. Remember - Resilience begins when you realize your metrics are for happy path but outages never follow the happy path. Question: How do you tackle the challenges in the ever changing dynamics of the infrastructure & talent gaps. You have automated the issue with recovery scripts which the senior architect who designed understand. How is it easy for a junior engineer to know when the system fail & the automation script is not working? How do you build resilience for these scenarios? 1/ Continuity testing must include the automation scripts aligned with product MBCO. This is tested periodically now. What if something changed interim? Implement process of documenting changes for automation scripts in your runbook along with versioning. Runbook should detail symptom-diagnosis→action. Screenshots & command snippets embedded. To be used during the Drill day as-is & would work seamlessly during a disaster. 2/ Let’s borrow something from AI Governance. As AI should be observable & explainable, Automation scripts are no different. Your automation scripts should be like product development code. You should add-in  CAP -checkpoints, assertions (expected behaviour) & post-condition verification. This ensures a junior engineering executes safely during the crisis at 2.00 AM without waking up the whole village. Remember resilience is not eliminating humans. Sanchar Saathi: A Security Architecture Review While the Sanchar Saathi initiative is a necessary step for fraud reduction (CEIR/TAFCOP), the mobile application implementation introduces significant architectural risks that security professionals must acknowledge. Here are the critical vulnerabilities: 1. Violation of Least Privilege The app requests READ_SMS and READ_CALL_LOG permissions. While intended for fraud reporting, granting persistent background access to communication metadata breaks the Principle of Least Privilege. If the app is compromised, it becomes a surveillance tool. 2. The "Honeypot" Risk (Data Aggregation) The backend centralizes previously decentralized data: Aadhaar + All Linked SIMs + IMEI + Geo-Location. In cybersecurity terms, this creates a massive Single Point of Failure (SPoF). A breach here exposes a citizen’s entire digital and physical "Pattern of Life." 3. Broken Session Management The application lacks robust session timeouts or clear logout workflows. A stolen, unlocked device grants immediate administrative access to the user’s telecom identity without step-up authentication. 4. Supply Chain Vulnerability Mandating this as a "pre-loaded" app on handsets bypasses user consent and standard app store vetting. If the build pipeline is compromised, it introduces root-level risks to the device ecosystem. Recommendation: Utilize the web portal (sancharsaathi.gov.in) for specific tasks (blocking lost phones/checking SIMs). Major API Security Flaw Exposed India's Largest Pharmacy Chain A critical vulnerability in Dava India's online platform, discovered by researcher Eaton-Works, allowed anyone to create a super admin account and gain complete control over the pharmacy's backend systems—no authentication required. The Scope of Exposure: The insecure APIs exposed: 🔸 17,000+ customer orders across 883 stores, including personal details. 🔸 Full control over 1,500+ products, allowing price changes, disabling prescription requirements, and creating fraudulent coupons (including 100% off). 🔸 Ability to manipulate website content, including sponsored ads and video embeds. The Risk & Reality: This flaw, reported to CERT-IN in August 2025, was patched within a month with no evidence of exploitation. However, it underscores a dangerous trend: API security is often the weakest link. In healthcare, where trust is paramount, such gaps could lead to prescription fraud, identity theft, and supply chain manipulation. Key Lessons for Organizations: ▪️ Authenticate Every API Call: Never assume internal endpoints are safe from external discovery. ▪️ Apply Least Privilege: Super admin access should be strictly controlled and monitored. ▪️ Test Regularly: Automated and manual API security testing must be part of the development lifecycle. ▪️ Healthcare-Specific Risk: Patient data and medication systems require the highest security standards. The incident was contained, but it serves as a critical warning for the entire healthcare and retail sector. Threat Intelligence - Challenges and Life Cycle   Threat intelligence makes sense only when a large scale of qualified sources are used to collect it and then use advanced model to curate it. Qualitative collection followed by an equally qualitative curation is critical.   1. Direction and planning for threat intelligence 2. Sources of intelligence defined and applied carefully 3. Aggregation and enrichment with deep context 4. Production quality intel data preparation 5. Qualitative reporting of intel data 6. Quantitative integration  A lot of time difference between real intelligence and random noise is fine.
